This is a framework for the SMED project I developed and followed over the yesrs

DAY 1
2 operators and 1 maintenance engineer from the shift 1 and shift 2
1. Introduction to SMED and workshop agenda.
2. Recording of the first changeover.
3. Analising video of the first changeover.

breaking changeover in the individual actions and timing them
-
assigning single steps into internal or external activity
-
optimising sequence of single activities
-
identifing potential equipment improvements (manitenance engineer can start working on the "quick fix" tasks
4. Lunch
5. Second changeover using optimised method.
6. Analising second changeover and creating action plan
DAY 2
(following day)
2 operators and 1 maintenance engineer from the shift 3 and shift 4
1. Introduction to SMED and workshop agenda.
2. Presenting optimised standard established during Day1
3. Recording of the first changeover following the new standard.
3. Analising video of the first changeover.

breaking changeover in the individual actions and timing them

optimising sequence of single activities
-
discussing potential equipment improvements established during the day 1 and identifing new one
4. Lunch
5. Second changeover using method proposed by the shift 3 and shift 4 oprators.
6. Analising second changeover, comparing results between methods and creating action plan.
DAY 3
(after tasks identifed in the action plan are completed)
all team members
1. Action plan review and sumary of the actions.
2. Review of the both methods and comparing the diffrence between them (if any)
3. Coparing the results of the two methods and discussing pros and cons of both approaches.
4. Selecting methodology to be followed by all shifts based on:

HSE complaience
-
Best practice and ease of use
-
Changeover time
5. Recording changeover following selected method (also taking pictures for new setting and operating instruction)
6. Lunch
7. Analising recording and final tweaks.
8. Identifing documentation which has to be revised.
9. Updating action plan
10. Summary presentation.
